EDITORIAL Backtothegrassroots Myfirstbrushwithcomputerswasinthelate‘80s duringmyschooldays. ThecomputersIgrewupwithhadboringmonochrome screens,limitedfunctionality,nomultimedia;nointernet, e-mailorchat;nocoolapplications,theywereexpensiveto buyandwehadrationedtimeinourlab.Icouldn’tmodify, changeortinkerwiththem--inshorttheycurtailedmy fidgetyimagination.Andsadly,theyalsodashedmydreams ofbecomingaprogrammer. Afewweeksago,IreadareportbytheBritishEducational CommunicationsandTechnologyAgency(BECTA),which statedthatthecostperPCforprimaryschoolsintheUK usingopensourcesoftwarewashalfthatofthoserunning proprietarysoftware,and20%lessforsecondaryschools. Thereport,aresultof48schoolssurveyedintheUK disprovedthatopensourcesoftwareishardertosupportand wentontosaythatitinsteadcutsupportcostsbyupto60%. Interestingly,we’realsocoveringfourlargescaleprojects acrosstheUS,IndiaandSouthEastAsiatobringLinuxto themasses.TheseinitiativespromisetobringLinuxpowered notebooksanddesktopsforaslowas$100to$250forthe commonman. Thoughtheseproductsaretargetedatthemasses,Isee noreasonwhytheycan’tbeusedbySMBs,thegovernment, schoolsandevenlargerenterprisestocutcosts. Personally,thesetwodevelopmentshavegotmeexcited.
Linuxandopensource,givesfreedom,functionalitythat anyfertileimaginationwouldwanttohave.Itencourages everyonetoworktogetherforthegreatergood,andsure evenmakesomemoney.It’scheap(almostfree)meaning Universitiescansavelotofmoney;studentscanplaywithit, it’smultimediarich;itsnetworkenabled;theycanexplore itandmakeittheirown,whichisnotthecasewithclosed operatingsystems. Justimagine:everyoneregardlessofwhotheyarehaving accesstoreliableandaffordablecomputingservices;students havingthefreedomtoplayouttheirimagination.The possibilitiesareendless. Notsurprisingly,companieslikeMicrosoft,Dell,Sun Microsystems,Google,Yahoo,Netscape,Napsterandeven LinuxorFreeBSDwerestartedbyenterprisingcollege studentsorasUniversityprojects. IfweencourageopensourceandLinuxinthelearning space,involvemoreyoungpeople,whoknowswherethenext bigthingwillcomefrom?

Thedifferencesinopensourcecodefrom developertodevelopercanmakeitdifficultfor acompanytoquicklyadoptandintegratea completeopensourcestack. OnerouteistofollowtheLAMPmodel,an integratedstackthatincludesLinux,Apache, MySQLandprogramminglanguagesPerl,PHPor Python.Start-upssuchasOpenLogic,Optarosand SpikeSourcesaytheywilldotheintegrationwork forITmanagersandprovideservicesorstacksof softwarethatfittheLAMPmodel. “Opensourcecanbecomearealtimesinkif youareworkingtotiemultiplepiecestogether,” saysRickBeebe,Managerofsystemandnetwork engineeringforITS-MedattheYaleUniversity SchoolofMedicine.“Manyopensourceprojects arebuilton otheropensourceprojectsandthehiddencosts withopensourceisdirectlyrelatedtothetimeit takestoworkouttheintegration.”
6.Securityconcerns
Opensourceadvocatescontendthatthe technologyismoresecurethancommercial offerings,butopensourcesoftwarehas susceptibilitiesofitsown. AccordingtoAnalystLauraKoetzle,opensource

developersarenotasmotivatedbycustomer satisfactionnumbersorthepotentialofhackers ascommercialvendorstoparticipateinvendorsecmailingliststoreportbugsandholesinthe software.“Opensourcemaintainerswillvary widelyinthespeedandqualityoftheirresponses tosecurityvulnerabilities,”shewritesina Forresterreport. Koetzlesaysopensourcesoftwarepasses the“good-enoughsecuritytests”thatmost commercialproductsdo,butsheaddsthatyou cantakeextrameasurestoensurethesecurityof opensourcesoftwareonyournetwork. Tostart,standardiseononedistributionof
sourcecode.Softwarereleasemanagement processesalsoshouldbeapplied.Andyoushould considerusingtoolssuchasGNUprivacyguard,a freereplacementtothedataencryptionprogram PGP(PrettyGoodPrivacy).
7.Makemanagementapriority
Whilemanagementishistoricallyan afterthoughtwhenrollingoutnewtechnology, itshouldn’tbewithopensource.Yale’sBeebe suggestsstandardisingopensourcerolloutsto helpsimplifymanagementandensurebetter performancelater.“Itcanget veryconfusing,fastifyouhavedifferent
distributionsinstalled,”hesays.“Withcommercial software,thereissomeoneyoucancallandhave themworryaboutwhyperformanceisn’tup topar.Butwithopensource,youneedtogeta handleonityourself.” One‘gotcha’canbeassumingthataWindows applicationwillperformthesameifmoved toLinux. “Itpaystocheckitoutaheadoftime,”says KerryMiller,NetworkEngineeratFirstVictoria NationalBankinHouston.“Weliketorunthings inatestenvironmentforawhilefirst,thenask acoupleofuserstotryitoutbeforeweunleash somethingonthewholebank.”

Theyear-longtrialisdesignedtogenerate objectiveinformationonopensource’sbenefits, accordingtotheUKcity’scouncil.TheOffice oftheDeputyPrimeMinister(ODPM)viathe e-Innovationsprogramisfundingthetrial, whichispartofawiderprojectcalledOpen SourceAcademy. Hobbytoindustry Backin1991,UniversityofHelsinkistudentLinus TorvaldscreatedarudimentaryversionoftheLinux kernel.Forhishobbyistproject,Torvaldsusedcode fromMinix(aflavourofUnix),hisprogramming skills,somehelpfromhispeersandusedhis University’scomputerfacilitiestocreateLinux. Interestingly,thepastdecadeLinuxhas madeinroadsintoenterprises,SMBsandthe governmentsector,butitsrealvaluetothe educationsector–theveryplacewhereitwas createdfrom–wasn’tquantified. Toputthingsinperspective,theBritish EducationalCommunicationsandTechnology Agency(Becta)surveyed48schoolsacrossthe UKandreportsthatschoolsusingfreeopen sourcesoftware(FOSS)incurredhalfthecosts thanthoserunningproprietarysoftware,and 20%lessforsecondaryschools.Becta’s24pagereportlookedatthreeareas--technical infrastructure,administrationandmanagement, andcurriculumsoftware. Thetraditionalperceptionthatopensource softwareishardertosupportwasdisprovedby thereport.FOSSwasfoundtocutsupport costsbyupto60%.Inotherwords,schools, collegesandUniversitiescansavemillionsof dollarseveryyear. “Thisreportindicatesthatopensource softwarecanprovideacost-effectiveand efficientsolutioninschoolsifeffectively deployed,”saysOwenLynch,CEOatBecta.“We believethatsoftwareusedinschoolsshouldbe ofahighqualityandadheretoopenstandards, enablingcompatibilityandinteroperability betweenproducts.” Thereport,whichdoesnotexplicitlyname Microsoft,suggeststhatthebestperforming schoolswerethoserunningdual-platformPCs. Propertestingisalsocrucial,becauseLinux runsonanarchitecture--namely,Intelchips--

Aperennialalso-rantoSabreinthetravel agencymarket,Galileo,liketheotherGDSrelics, haslostmorethan40%ofitsmarketsharein thepastdecadetoInternetrivals--including theairlinesthemselves--thathavelower infrastructurecostsandcanaffordtocharge smallerfeestoagentsandtravelers,according toMorganStanleyAnalystChristopherGutek. “TheGDSsaren’tgrowing;they’refightingto keepfromshrinking,”saysanotheranalyst, JamesWilson,MDatJMPSecurities.“What [Galileo]hastodoiskeepdrivingitsprocessing efficiency.”

In2001,tocutcostsandtotrytodifferentiate GalileofromitsGDSrivals,thebusinessbrass authorizedanupdateofthecenterpieceofthe agingGalileoinfrastructure,anairfarepricing applicationcalledGalileo360°Fares.While itwashotstuffinthe‘70s,Fareshadfallen behindthetimes. Forexample,itwasveryfastatreaching intothemainframeandretrievingflights,but itcouldnotautomaticallyadministeranyof therulesthatappliedtopricingtheflights-suchasrequiringaSaturdaynightstay-over toqualifyforadiscount.GalileoITemployees hadtomatchtherulestotheflightsand manuallyinputthem--thousandsperday--into thesystem.Theupdatewouldeliminateall themanualworkandtheerrorsitcreatedand pushnewfarestotravelagentsinafraction ofthetime.ItwouldalsogiveGalileoalegup (temporarily,anyway)onitsGDScompetitors, someofwhomwererushingtoupdatetheir pricingsoftwaretoo. Lutzalsosawanopportunitytoreduce thecostoftheinfrastructurebehindFares bymovingitfromthemainframetoUnix, whichbythenhadmaturedenoughtorunthe volumesandspeedsnecessaryforFares.Atthe time,LutzlookedintoLinuxandrejectedit.“The performanceofthehardwareandthesoftware justwasn’tthere,”herecalls.Questionsabout findingrealenterprisesupportandthelongtermviabilityoftheopen-sourcemodelalso ranginhisears. ButtheFaresrewritetooktime.By2003,the outlookforLinuxhadchangeddramatically. Linuxcouldoperateonlargersystems,Intel serversweremuchfasterandLutz’sdatacenter provider,IBM,hademergedastheleading championoftheplatform. Thetechnicalrobustnessofthehardwareand softwareandsupportavailabilityallcrossedan invisiblebaselinethatLutz(andeveryITleader) hasinhismindfornewtechnologies:Lutzfelt personallycomfortablewithit.Hedecided thatthebenefitsfinallyoutweighedtherisks.

ThetransitionofFarestoUnixwasalready 25%complete,butLutzhaltedit,ordering afive-personinternalteamtoputthe applicationthroughitspacesonLinuxservers. Theywouldchecktomakesurethatdata flowedproperlyandthattheserverscould handletheexpectedspeedandvolumeofthe transactions.IfLinuxheldup,thepotentialcost savingswouldbeenormous--upto90%over Unix,accordingtoRobertWiseman,CTOfor GlobalAgencySolutionswithCendantTravel DistributionServices.
Thetestingwasrisky,however.TheLinux architecturecalledfortheapplicationand thedatatobedistributedovermorethan 100servers.Thismodelmeantthattheteam couldnotbuildasubsetoftheproduction environmenttoaccuratelypredicthowthe penguinswouldfly.Thatwasdeemedtoo costlyandtime-consuming. Thedecisionnottofocusmoreontesting camebacktohauntthem.InJune2003, afterthreemonthsoftesting,Cendant movedtheFaresproductionsystemtoLinux. LutzandWisemanwereataconferencein Portugalwhencallsstartedcomingin, sayingthatthesystemwasexperiencing mysteriousslowdowns. AccordingtoWiseman,Fares’vastappetite fordatabeingheldonthestorageservers quicklycreatedhotspotsinwhichthedemand forcertaindatatypesbegantooverwhelm someofthestorageservers.Wiseman saysthatthevolumeanddatadistribution requirementsoftheFaresapplication(which hedeclinedtoidentify)forcedhimtofinda differentreplicationsolutionthattheoriginal
cutoverteamofIBM,RedHatandCendant engineersbroughttheproblemsundercontrol bythrowingmoreserversintothemix. “Inhindsight,”saysLutz,“weshouldn’thave triedtocutovertoanewinfrastructureatthe sametimeweweredeployinganewsoftware application.Itwastoomuchatonce.” Wisemanfaultsthelimitedtestingofthe newsystem--especiallythestorageservers--for thefailure.“Wewerefocusedontesting[the performanceofLinuxon]individualservers andwedidn’thaveafullratioofserversin thetestingenvironmenttopredicttheload onthestorageservers,”hesays.Ratherthan fallingbacktotheoldplatformatthefirst signsoftroubleandreworkingthenewone, theengineersalwaysthoughttheanswerwas aroundthecorner. “Wealwaysbelievedthatthenextfix

wouldsolveourproblems,”recallsWiseman. “Eventuallyitdid,ofcourse,butnotwithout systemslowdownsandoccasionaltime-outs duringhigh-peakperiodsforthenextfewdays.” Tomakesurethenewsystemwouldremain stableoverthelonghaul,theteamdecided tore-architectitafterthefailuresin2003, creatingaboutadozenredundantclustersof 12serversapiece,eachusinganewnetworkattached-storagearchitecturethatWiseman sayswasnotutilizedthefirsttime. Eachclusterisdesignedtohandlethefull transactionloadofFares,butifdemandfor aparticularfunctionstartstopeak,asingle servernolongerfacesdownthousandsof impatienttravelagentsonitsown.Together, theclustersaredesignedtohandlethelargest experiencedFarespeak,with25%headroomfor situationssuchasoutagesandfarewars.“The

thingsthataremostimportantfor anenvironmentlikethisarestability andavailability,”saysWiseman. “We’vedesigneditsothatthe possibilityofallthoseclustersfailing atonceissosmallastobealmost incomprehensible.” Thenewarchitecturealsomakes testingmorepredictableandaccurate. “Webuildasinglecompletecluster, andwecanscaletheresultslinearly,” saysWiseman.“Aslongasourtesting ononeclusterisaccurate,wecan predicthowitwillscaleovertherest becausetheyareallthesame.” Despitehavingtore-architectthe Linuxplatform,Wisemansaysthe combinationofLinuxonIntelservers stillsavesmorethan90%overUnix. Alltold,theplatformcostforFares forthethreeyearsbeginningin2001 wentfromaprojected$100millionfor themainframetoanestimated$25m forUnixto$2.5mforLinux,according toLutz. CultureShift Yethardwareandsoftwaredon’t accountfortheentirepictureinsuch aninfrastructurechange.“When anyoneinmypositionmakesa commitmenttoanewtechnology, it’snotsimplythecostoftheproject, it’sthecostofeverythingmoving forward,”saysLutz.“You’reretraining people.Andsoifyouhavea$2mdollar projecttoimplementaLinuxsystem, you’remaybemakinga$10mto$15m decision,becauseyou’rechanging thewholecourseofITdevelopment-training,support[and]application development.” ThechangetoLinuxandsubsequent projectsthatuseopensource,suchas Webservices,hasaffectedprobably
50%ofhis380-personstaff,says Lutz.“Opensourceispropellingus toadoptJavaandanewwayof programming,”hesays.Forsome ofhisstaff,thosechangeshaven’t beenforthebetter,hesays.“We hadtoreassignthosewhocould not–orwouldnot--moveforward.” Thestaff(bothapplications developersandsystems administrators)whodidmake thechangehadtobecomemore aggressiveandintuitiveinfinding solutionstoproblemsontheirown. “Wehavetohaveahigherdegreeof technicalsupportinternallynow,” saysLutz.“Whenyou’reworkingwith [commercialsoftware],thereare prettystandarddiagnosticmethods tousewhenthingsdon’twork.[But] RedHatisn’tgoingtogiveusthe solutiontoeveryproblem,”headds, becauseitdoesn’tcontrolthecore developmentofLinux.“Myteamshave tobefarbettertechnicallyandintheir problem-solvingskillsthanbefore.” Thisfrontierapproachtoproblem solvinghasmadearchitectureamore criticalcomponentofprojectplanning anddevelopment,addsLutz.“Before opensource,ourarchitectswere muchmoreinvolvedatthebeginning oftheprojectandlessattheend. Today,ourarchitectsarelivingwith thearchitectureandlivingwiththe projectteams,becausethetechnology ismoredifficulttofigureout,andthe causeofproblemsismoredifficultto diagnose.”Thathasdriventotalcosts up5%forapplicationdevelopment andsupport,asLutzhasbrought inmorearchitectsandmoreskilled supportpeopletomanagethenew infrastructure.“Thatisaneasypriceto payforfreesoftware,”headds.

ToLutz,Linuxhasachieveditsgoal:to becomeaviablealternativetoproprietary operatingsystems.Heprofessesno interestin,norunderstandingof,the mechanicsoftheopen-sourcemovement. “TheLinuxcommunityisstillablackbox tome,”hesays. Thecommunityisirrelevanttohim, becausethesoftwarecanrunhis infrastructure,andhecanbuyenough supportforitfromvendors.“WhenIlook attheconstantreengineeringwehaveto dowithinthetravelagencybusiness[to becomemoreefficient],tome,there’sno othersolutionbesidesopensource,given ourvolumes,ourtransactionratesandthe problemswehavetosolve.” The“blackbox”ofopensourcehas transformedintosomethinganyCIO canappreciate:reliableperformanceand consistentuptime.Thepenguincanflynow.
